A delay close to a competition is stressful, and stress produces rushed decisions. This is the sequence experienced coaches work through: establish the facts, protect the event, scope the smallest thing that works, and set checkpoints for when to change course.

Decide from status, not from worry.

Before considering any alternative, get the real position from your current supplier in writing, and separate what is genuinely at risk from what is merely uncertain. Most programs discover that only part of the order is a problem — which makes the problem far smaller.

Confirm actual status

Ask the current supplier, in writing, what has shipped, what is in production, what has not started and what is blocking it.

Fix the roster

Lock the athlete list and sizes now. Any backup plan is only as fast as the roster behind it.

Fix the event date

Identify the first date athletes must be in gear, and the last date a decision can still change the outcome.

Scope backup options

Decide what must be new, what can be coordinated from existing gear, and what can wait until after the event.

Replacement and add-on scope

Often only a subset of pieces is at risk. Scoping that subset is faster and more realistic than replacing an entire order.

Decision checkpoints

Set dates in the calendar where you either continue waiting or act. Written checkpoints prevent a slow drift into the week of the event.
